Make the schedule conditional, visible and measurable
No supplier can guarantee custom gear lead time against every design change or external disruption. A reliable commitment states its assumptions, freezes technical inputs, assigns milestone dates, reports progress and risks weekly, and triggers a documented recovery plan when a gate slips.

Put these gates on the order schedule
- Drawing and requirement freeze
- Material availability and process release
- Machining and heat-treatment completion
- First article or sample approval
- Final inspection, packing and shipment readiness
Weekly status
Report completed work, next-week plan, open approvals and any variance against the baseline date.
Risk register
Name the owner, probability, delivery impact, prevention action and decision deadline for each material, tooling or approval risk.
Recovery rule
Agree what happens after a missed milestone: parallel work, alternative sourcing, added inspection capacity or a revised committed date.
